Diageo has announced a $1 billion cost-saving initiative over the next three years as part of a strategic turnaround plan led by Chief Executive Sir Dave Lewis.
Unveiled alongside the company's full-year financial results for fiscal 2026, the restructuring strategy aims to address subdued organic sales growth and performance headwinds across primary international markets, notably North America and China.
The enterprise will channel cost savings directly into brand competitiveness, selective price adjustments, and high-growth beverage segments including ready-to-drink (RTD) canned cocktails and Guinness.
Operating Framework and Restructuring Targets
The three-year cost-cutting programme targets $1 billion in cumulative savings, supported by a total restructuring investment of $1.2 billion across global operations.
The operational overhaul focuses on streamlining back-office support, eliminating organisational duplication, and optimising supply chain capacity:
š¼ Operating Model Redesign:Ā Projected to deliver $850 million in operational savings, with 40 per cent expected in fiscal 2027 and the remaining balance in fiscal 2028.
š Supply Chain Efficiency:Ā Targeted to generate $150 million in savings through logistics, manufacturing, and procurement optimisations.
āļø Restructuring Expenses:Ā Requires a total capital allocation of $1.2 billion, of which $900 million was booked in fiscal 2026, including $514 million in severance costs.
Sir Dave Lewis stated that the restructured operating framework establishes a more agile and competitive cost structure, enabling targeted investment in brand innovation without compromising operating profit margins.
Full Year 2026 Financial Results
For the fiscal year ended 30 June 2026, Diageo reported a 3.0 per cent decline in net sales to $19.64 billion, compared to $20.25 billion in the prior period, reflecting a 2.0 per cent organic drop in sales.
Reported operating profit contracted 27.2 per cent to $3.16 billion, impacted by $2.53 billion in exceptional charges, including $900 million in restructuring expenses and $1.5 billion in non-cash impairments, primarily relating to operations in Türkiye and the write-down of the Don Papa brand.
Key operational metrics for the full financial year include:
š Net Sales:Ā Reported net sales fell 3.0 per cent to $19.64 billion, driven by volume contractions of 0.4 per cent and a negative price/mix impact of 1.6 per cent.
š Organic Operating Profit:Ā Adjusted operating profit rose 2.0 per cent on an organic basis to $5.68 billion, expanding operating margins to 28.9 per cent.
š Regional Sales Shifts:Ā North American organic sales declined 8.4 per cent due to softer tequila demand, whilst European, African, and Latin American operating territories delivered positive organic performance.
šµ Free Cash Flow and Dividend:Ā Generated robust cash flow to support a full-year dividend payout of 50 US cents per share.

As part of the operational refresh, Diageo confirmed it will rule out further major acquisitions or asset disposals following the completion of pending divestments, including East African Breweries and the Royal Challengers Bangalore cricket franchise.

Diageo projects broadly flat organic net sales growth for fiscal 2027, with low-to-mid single-digit growth in organic operating profit supported by early restructuring savings.
Over the medium term through fiscal 2029, the enterprise forecasts low-single-digit organic net sales growth and cumulative free cash flow generation of approximately $8 billion, establishing a foundation to restore long-term competitiveness across global spirits networks.
