Bellwether Coffee has announced a significant expansion of its market presence, doubling the installed base of its Shop Roaster technology. The company reported shipping more roasting units in 2025 than in the previous five years combined.


This surge in demand indicates a broader industry shift as café owners and retailers move away from traditional wholesale models in favour of on-site production. By integrating roasting into their retail environments, operators are gaining greater control over their coffee programs while differentiating their brands in a saturated market.



The Economic Case for In-House Roasting

For many established cafés, the primary driver for adopting on-site roasting is the substantial improvement in profit margins. Operators who transition from purchasing wholesale roasted beans to sourcing green coffee typically reduce their coffee costs by 30 to 50 percent.


Case studies highlight the immediate financial impact of this transition:


  • Operating Efficiency: Teremok Coffee and Desserts in Missouri reports an estimated savings of $1,200 per week by roasting in-house.


  • Brand Development: Retailers are utilising on-site roasting to create private-label products, allowing them to compete directly with national chains by offering a fresher product roasted within days rather than months.



Ricardo Lopez, founder and CEO of Bellwether Coffee, noted that while quality is a major factor, the financial incentive is the primary catalyst for the current growth. "Cafes, coffee shops and restaurants like roasting in-house because it makes financial sense," Lopez stated.



Expansion of Global Green Coffee Marketplace

To support the increase in roasting hardware, Bellwether has expanded its Green Coffee Marketplace to include more than 30 global varieties. The marketplace provides retailers with access to a diverse selection of origins, including:


  • Established Regions: Brazil, Colombia, Ethiopia, Guatemala, and Sumatra.


  • Emerging Origins: New offerings from Ecuador and El Salvador are scheduled for release soon.



The marketplace is designed for flexibility, allowing customers to use Bellwether’s developed roast profiles or source their own coffee independently. This "optional" service model enables first-time roasters to enter the market with professional-grade sourcing and menu guidance without requiring extensive prior experience.



Infrastructure Flexibility and Historic Spaces

A significant technical advantage of the Bellwether system is its ability to operate in environments where traditional gas roasting infrastructure is unfeasible. Because the system does not require specialised venting or gas lines, it can be installed in historic buildings or locations with strict urban zoning requirements.


For example, Juliette’s Cafe & Coffee Culture in Newport Beach, California, implemented a serious coffee program inside a converted 1964 bank building. The electric, ventless technology allowed the owners to establish an on-site roasting program in a space that could not accommodate traditional industrial equipment.



Outlook for 2026

As Bellwether continues to scale, the company aims to represent every major coffee origin in its marketplace by the end of the year. The rapid adoption of this technology suggests that on-site roasting is moving from a niche artisanal practice to a standard operational strategy for retailers looking to future-proof their supply chains and improve bottom-line performance.
